There's no advantage to waiting until the subscriptions are about to expire, and nothing that would prevent your company from starting the renewal process even six months before. This issue began with the change to the new licensing system, so the planning for it probably predates even the discussions with Sophos.
We no longer give temporary licenses to companies like yours. We deliver up to two one-month renewals. We don't advance any more subscriptions until receiving payment for the monthly renewals and the 1/3-year renewal. We start the renewal process two-to-three months ahead of expiration.
